Operational Clarity

Can your business
run without you?

These are not decision architecture engagements. They are operational ones. The Systems Audit maps what is actually running your business — what is undocumented, what is at risk, and what must be fixed before the business can scale, sell, or survive your absence. The Advisor-in-Residence provides ongoing strategic access after that work is done. If your presenting condition is a specific deferred decision or authority problem, the decision architecture engagements are the right starting point.

Operational Entry

The Systems Audit

30 days. Five systems mapped. One written gap report.

Most businesses run on unwritten rules. The Systems Audit maps five critical systems — sales, operations, finance, delivery, and people — and produces a gap report showing exactly what must be documented before the business can scale, sell, or survive the owner's absence. No vague advice. A written deliverable that holds up.

What you receive

  • A documented systems map across five areas
  • A gap report identifying what is missing, what is at risk, and what to fix first
  • A prioritised action list

AUD $4,500

30 days · fixed price · written deliverable

Who it is for: Owner-operators who know the business is too dependent on them but have never had it mapped clearly.

Bruce Eickelman, Founder of 12X Decision Architecture

Fifty years of pattern recognition.
One person who uses it.

Bruce has worked across ten industries in two countries over fifty years — financial services through the aftermath of the 2008 Global Financial Crisis and personal financial loss, remote mining camp operations, construction, recruitment, real estate, hospitality. In every one of them, the same pattern appeared: capable operators carrying consequential decisions without the structure to close them. That is the problem this practice was built to solve. Over 1,300 skydiving jumps as a qualified jumpmaster and instructor confirmed the same principle from a different angle — a jumpmaster's decision is made on the ground, in advance, not improvised at altitude.

What a client gets is not theory borrowed from a case study. It is judgment formed under conditions where getting it wrong had consequences — financial, operational, and occasionally irreversible.

How it works

Every engagement is led by Bruce personally. The research, documentation, and analysis behind each engagement is produced by a purpose-built infrastructure — the kind of depth a principal-led practice could not otherwise achieve alone. You are not getting a junior. You are getting Bruce.

Founding Client Places

Three places.
Limited offer.

This practice is new. The methodology is not. To build a documented record of results, three founding clients will be offered a 30% reduction on the full engagement fee.

In exchange: a written account of the engagement that can be published as a case study, and a brief testimonial. Once those three places are filled, this offer closes.

If you have been carrying a decision that should have been made months ago, this is the moment to move on it.
